Bedrock Robotics deploys autonomous excavators on live sites

Waymo veterans bring self-driving lessons to construction as AI-powered machines dig without operators in Texas and Nevada.

A San Francisco startup founded by Waymo veterans has begun operating autonomous excavators without human operators on three commercial construction sites in Texas and Nevada, marking one of the first deployments of fully autonomous heavy equipment in active construction environments.

Bedrock Robotics announced Monday that its AI-powered excavators are digging and moving earth on multiple projects, including a water treatment facility. The company retrofits standard excavators with sensors and onboard computing that enable the machines to perceive their surroundings, plan movements, and execute tasks defined by site managers.

Why it matters

Construction faces a looming workforce crisis—more than 40% of workers are projected to retire by 2031, according to the National Center for Construction Education and Research. Autonomous equipment could help address chronic labor shortages while reducing workplace fatalities in an industry with high injury rates. But the technology must prove it can handle unpredictable job sites where terrain, crews, and tasks shift daily—a far cry from the controlled environments where industrial robots typically operate.

From highways to construction sites

Bedrock's cofounder and CTO Kevin Peterson drew direct parallels to Waymo's expansion strategy, which started with autonomous vehicles operating in limited geographic areas before scaling citywide. "If you look at the scaling Waymo did year by year, we think our scaling will occur in the same way," Peterson told Business Insider, which first reported the deployment.

CEO Boris Sofman, who spent nearly five years at Waymo leading its freeway expansion and trucking division, described construction as "the next great frontier for machine learning" in the physical economy.

The company, valued at $1.75 billion and founded in 2024, aims to accelerate housing, data center, and infrastructure projects through automation. Its immediate technical challenge is transferring the excavator system to other equipment types including bulldozers, dump trucks, and loaders. "There are open questions about that transfer," Peterson acknowledged. "We think it will work, but it will be hard."

Economic and competitive hurdles

Vineet Kamat, a construction management professor at the University of Michigan, characterized the current deployment as "a limited test." He identified cost as the primary barrier to wider adoption: construction companies operate on thin margins and win contracts through competitive bidding, leaving little room for expensive experiments.

"For a contractor to take a leap and invest a few hundred thousand dollars in robotics equipment, they need to be sure it will generate a return on investment," Kamat said. Once the technology proves its value, however, he expects rapid industry adoption.

Bedrock enters a competitive landscape that includes both startups and established equipment manufacturers. Built Robotics operates autonomous machines on solar and data-center projects, including Meta's Hyperion facility in Louisiana. Caterpillar has deployed more than 800 autonomous haul trucks, while AIM Intelligent Machines retrofits machinery for construction, mining, and defense applications.

Fernanda Leite, a civil engineering professor at the University of Texas at Austin, expects construction sites to evolve toward an airport model—highly automated systems working alongside skilled human operators rather than replacing them entirely. "The robot is competing against a highly flexible, general-purpose system," she noted, "which is a highly trained human."

Peterson said humans will remain essential on construction sites in the near term, though humanoid robots could take on additional tasks if that technology matures and workforce shortages intensify.
