AI Adoption Increases Employee Workloads Despite Efficiency Gains

Organizations implementing artificial intelligence tools are discovering an uncomfortable paradox: while the technology delivers efficiency gains, it's simultaneously expanding workloads and leaving employees more stretched than before.

According to Korn Ferry's Workforce 2026 Global Insights Report, 62% of employees have experienced significant workload increases over the past two years. The research reveals that 44% of workers feel stretched beyond their capabilities, while 45% report being too busy to deliver meaningful results.

The disconnect between AI's promise and its current reality is stark. While 63% of employees acknowledge that AI improves their efficiency, 52% simultaneously report that these tools have increased the number of tasks expected of them.

Why it matters

This research challenges the prevailing narrative that AI primarily reduces headcount requirements. Instead, it suggests that poorly implemented AI strategies create a more insidious problem: overburdened employees who lack the capacity for strategic thinking and innovation. For business leaders, this represents a critical inflection point—continuing down the path of AI-driven restructuring without addressing workload design could undermine the very productivity gains the technology promises.

The restructuring trap

The study arrives as AI has become the leading cause of layoffs since January 2026, according to data from Challenger, Gray & Christmas cited in the report. However, Korn Ferry's analysis suggests this approach creates new problems.

When AI eliminates portions of a job, the remaining tasks don't disappear—they get redistributed. The result: 61% of survey respondents now feel they're performing the responsibilities of multiple roles.

"As organisations push hard to drive growth and many employees feel stretched, adding more technology without expanding workforce capacity clearly is not the answer," said Roger Philby, Global Lead for People Strategy and Performance at Korn Ferry.

Rethinking work design

The report argues that AI's primary value shouldn't be headcount reduction. Instead, the technology should remove repetitive, low-value tasks, freeing employees to focus on judgment, creativity, and innovation—areas where humans maintain clear advantages.

Korn Ferry recommends that organizations take three steps: identify which work requires human judgment, determine what AI can fully own, and design how the two can collaborate effectively. The firm also advises giving employees autonomy to determine when AI genuinely helps versus when it becomes performative busywork.

"Growth doesn't come from just asking people to do more. It's about enabling them to do their best work, with space to experiment and innovate," said Lesley Uren, CEO of Korn Ferry Consulting. "Cost-cutting and restructuring create savings, but they don't create the kind of passion that powers productivity."

The research emphasizes that sustainable growth requires moving beyond simply demanding more output from fewer people. Organizations that redesign roles around AI capabilities—rather than layering technology onto existing structures—will be better positioned for long-term success.
